Your Custom Coffee Bag Proof Looks Fine. That's Usually the First Warning.

In March 2022, I approved a custom coffee bag proof on a Tuesday. By Friday, 12,000 bags were printed, laminated, and waiting on a skid. The colors were muddy. The degassing valve sat 4 mm too low. The surface problem is always the same: something looks fine on screen, then fails on the line or on shelf. The real problem is deeper.

The Surface Problem: Everyone Blames the Printer

  • Filling line compatibility. A granola pouch that looks perfect may run at 40 bags per minute on one filler and jam on another.

People think expensive packaging causes better quality. Actually, quality packaging often costs more because the converter has to manage more variables—material testing, plate costs, seal validation, fill-line trials. The causation runs the other way.

I have mixed feelings about digital flexible packaging. On one hand, it lets a coffee roaster launch three origin-specific bags without paying for three sets of plates. On the other, it can create a false sense of we'll just fix it in the next run. Digital is forgiving on setup. It is not forgiving on substrate mismatch or seal failure.

The Spec That Was Never Written

The worst mistakes I've documented didn't come from a wrong material. They came from a missing line in the spec.

Examples:

  • Matte finish without a gloss level. The result was three shades of matte across two suppliers.
  • Coffee bag with valve without valve placement tolerance. The valve interfered with the label on 8,000 units.
  • Retort pouch without cook temperature, pressure profile, and fill weight. The pouch passed the first trial and failed the third.

The Solution: A Short Checklist, Not a Long Lecture

The fix is not complicated. It is just boring enough that people skip it.

Before you approve any flexible packaging order:

  • Write the spec like a machine will read it. Include material structure, thickness, barrier, sealant, print method, color target, finish, dimensions with tolerances, valve or spout placement, tear notch, and fill-line speed.
  • Match print method to run length and substrate. Digital flexible packaging for short runs and frequent changes. Flexo or gravure for long runs and tight color. Don't assume digital is cheaper at every quantity.
  • Test the system, not the proof. Seal strength, drop test, leak test, and fill trial. For retort pouches, test the actual cook cycle. For spout pouch printing, test torque and drop. For whey protein powder small pack, test opening force.
  • Get one reference sample on the exact material. Not a PDF. Not a similar substrate. The exact structure.
  • Keep sustainability claims factual. Use the FTC Green Guides as a floor, not a marketing opportunity.

That's it. Not glamorous. But it's cheaper than a $4,180 lesson.

I still have mixed feelings about checklists. They slow down the first order. But they speed up every order after that. And they stop you from being the person who learns the same packaging lesson with a different label.
